Mistake 1: Requiring too much data upfront
Signup asks for name, email, company, role, team size, industry, phone number, and use case. By field 4, users are annoyed. By field 7, they close the tab.

Mistake 2: No clear first action
Users complete signup, land in the app, and see… everything. No guidance on what to do first.
Fix: Every new user should see one clear “Start here” element on their first login. Not a modal that gets dismissed. Not a tour that ends. A persistent element that shows their next best action.
Something like: “You are here. Next: connect your calendar (takes 2 minutes).”
Mistake 3: Empty states that just say “No data yet”
The most-viewed screens by new users are the empty ones (empty contact list, empty pipeline, empty dashboard). Most SaaS products treat these as afterthoughts.
Fix: Every empty state should explain what will appear here, why it matters, and one specific action to make something appear.
Weak: “No data yet.”
Strong: “This is where you will see customers who canceled in the last 30 days. Connect your billing provider (2 minutes) and this fills automatically.”
Mistake 4: Feature tours that show everything
Tours that walk new users through 15 features feel comprehensive to product teams and overwhelming to users. Nothing sticks.
Fix: Cut tours to 3 to 5 essential actions max. If your product has more than 5 essential onboarding actions, the product is too complex or the onboarding path is wrong.
Mistake 5: Delayed value
Users complete onboarding but do not see meaningful value until they have imported data, invited teammates, and configured integrations. That takes days or weeks.
Fix: Design one moment of meaningful value that happens within first 5 minutes of signup, even before setup is complete.
For a project management tool: pre-load with sample projects the user can explore.
For an analytics tool: connect one demo dataset the user can query immediately.
For a CRM: import contacts from user’s email domain automatically.
Value in the first session drives return visits.
Mistake 6: Ignoring the “second session” problem
Users complete onboarding, see initial value, and never come back. Because nothing pulls them back.
Time to first value gets users across the threshold. Time-to-second-session proves the threshold matters.
Fix: Design something that happens between session 1 and session 2 to pull users back. An email digest of what their team did. A Slack notification. A dashboard update worth checking.
Mistake 7: Not measuring onboarding
Most SaaS teams ship onboarding and never measure what happens next. Then wonder why activation is stuck.
Fix: Track these metrics weekly: Signup to first action (time and rate)

Find the biggest drop off. Fix it. Measure again.

Take these steps this week:
Sign up as a new user (use a burner email). Time yourself. Note every moment you hesitate or feel confused.
Ask 3 real potential customers to try your onboarding while you watch. Say nothing. Note where they get stuck.
Compare their behavior to your onboarding intent. The gap is your fix list.
